This week's SOVDA Insider broke down the math: sample 300g of an 800kg week and you've covered 0.4% of your volume. The other 99.6% hits your roaster on faith.
At $12/kg green and a 1% defect rate, that's nearly $5,000 a year you paid for, roasted, bagged, and shipped to a customer.
Your sorter isn't the problem. Sampling is. The eye has a ceiling. Lean Roasting starts where the ceiling ends.

A trained sorter catches defects in a 300g sample. That's the SCA standard. But if you roast 800kg a week, you just looked at 0.4% of your volume. The other 99.6%? Insect damage. Sour beans. Stones that chip burrs. At $12/kg green, that's roughly $5,000 a year you roasted and bagged.
The eye has a ceiling. Scale walks right past it.

How often does your team ask questions that should already have answers?

“Did you roast that Ethiopian yet?”
“Is that ready for packing?”

Seems small, but every interruption slows the floor.
This is a visual management problem.
If production status isn’t visible, it lives in someone’s head and your team has to ask.
Now anyone can see what’s happening—no interruptions. Start simple with one board, and one marker, Then watch the questions disappear.
